2f50a59e74 fix(hook): warn when hooked bead is already closed
When a bead is closed externally via bd close, it could remain on
an agent's hook, causing confusion when running gt hook. Now
gt hook detects closed beads and shows a warning message with
instructions to clear the hook using gt unsling.

Closes: gt-8w0r6

aeb4c0d26f fix(hook): make cross-level hooks visible to mayor/deacon
The gt hook command wasn't finding hooked beads for town-level roles
(mayor, deacon) because of an identity format mismatch:

- When hooking a bead, resolveSelfTarget() sets assignee with trailing
  slash (e.g., "mayor/")
- When querying, buildAgentIdentity() returned without slash ("mayor")

This caused the assignee filter to miss the hooked bead since bd does
exact matching on the assignee field.

Fix:
- Update buildAgentIdentity() to return "mayor/" and "deacon/" with
trailing slash, matching the format used when setting assignee
- Update isTownLevelRole() to accept both formats for compatibility

Fixes: gt-g6ng2

e8d27e7212 fix: Create and lookup rig agent beads with correct prefix
Per docs/architecture.md, Witness and Refinery are rig-level agents that
should use the rig's configured prefix (e.g., pi- for pixelforge) instead
of hardcoded "gt-".

This extends PR #183's creation fix to also fix all lookup paths:
- internal/rig/manager.go: Create agent beads in rig beads with rig prefix
- internal/daemon/daemon.go: Use rig prefix when looking up agent state
- internal/daemon/lifecycle.go: Use rig prefix for identity-to-bead mapping
- internal/cmd/sling.go: Pass townRoot for prefix lookup
- internal/cmd/unsling.go: Pass townRoot for prefix lookup
- internal/cmd/molecule_status.go: Use rig prefix for agent bead lookups
- internal/cmd/molecule_attach.go: Use rig prefix for agent bead lookups
- internal/config/loader.go: Add GetRigPrefix helper

Without this fix, the daemon would:
- Create pi-gastown-witness but look for gt-gastown-witness
- Report agents as missing/dead when they are running
- Fail to manage agent lifecycle correctly

Based on work by Johann Taberlet in PR #183.

8592098036 fix: Hook persists across session interruption via in_progress lookup (gt-ttn3h)
The hook query now falls back to checking in_progress beads assigned to the
agent when no hooked beads are found. This ensures work is not lost when
a session is interrupted after claiming work.

Previously, gt hook only looked for status=hooked beads, so work that had
been claimed but not completed appeared lost. The fix extends the query to
also include in_progress beads assigned to the agent.

60ecf1ff76 refactor: migrate callers from deprecated MayorBeadID/DeaconBeadID to Town variants (gt-gbw0a)
Update all callers of deprecated MayorBeadID()/DeaconBeadID() to use
MayorBeadIDTown()/DeaconBeadIDTown() which return hq- prefix IDs for
town-level beads storage.

Changes:
- internal/daemon/lifecycle.go: identityToAgentBeadID and checkStaleAgents
- internal/cmd/prime.go: getAgentBeadID
- internal/cmd/molecule_status.go: buildAgentBeadID
- internal/cmd/prime_test.go: update expected values to hq-*
- Comments updated to reflect hq- prefix for town-level agents

The deprecated functions remain for backward compatibility and are used
by the migration tool (migrate_agents.go).

87d79c40ee fix(hook): Use consistent 3-part polecat identity format (gt-6zzvi)
buildAgentIdentity was returning 2-part format (rig/name) while
sling.go sets assignee using 3-part format (rig/polecats/name) from
session.AgentIdentity.Address(). This mismatch caused gt hook to
fail when querying for hooked beads by assignee.

Changes:
- buildAgentIdentity: Return rig/polecats/name for polecats
- buildAgentBeadID: Handle both 2-part and 3-part formats

278abf15d6 fix(hook): Read hook_bead from database column, not description (gt-7m33w)
The hook discovery code was reading hook_bead from the agent bead's
description field (parsed via ParseAgentFieldsFromDescription), but
the slot update code writes to the hook_bead database column via
'bd slot set'. This mismatch caused polecats to see stale hook values
from the description instead of the current value from the database.

Fixed in:
- molecule_status.go: Use agentBead.HookBead instead of parsing description
- status.go: Use issue.HookBead directly
- lifecycle.go: Update all GUPP and orphan detection to read from
database columns instead of parsing description

aa2607eed2 fix: gt hook shows correct agent identity for cross-rig directories (gt-5d7eh)
Use cwd-based detection instead of env-aware detection for gt hook status
display. This ensures we show the hook for the agent whose directory you're
in, not the agent from GT_ROLE env var.

Before: cd ~/gt/beads/crew/dave && gt hook → showed gastown/crew/joe (wrong)
After: cd ~/gt/beads/crew/dave && gt hook → shows beads/crew/dave (correct)

251642b7ce fix: Use StatusHooked instead of StatusPinned for hook queries
The hook mechanism was broken because gt hook sets status=hooked
but gt mol status was querying for status=pinned.

Adds StatusHooked constant and updates queries accordingly.

c92b11d1bd feat: Standardize agent bead naming to prefix-rig-role-name (gt-zvte2)
Implements canonical naming convention for agent bead IDs:
- Town-level: gt-mayor, gt-deacon (unchanged)
- Rig-level: gt-<rig>-witness, gt-<rig>-refinery (was gt-witness-<rig>)
- Named: gt-<rig>-crew-<name>, gt-<rig>-polecat-<name> (was gt-crew-<rig>-<name>)

Changes:
- Added AgentBeadID helper functions to internal/beads/beads.go
- Updated all ID generation call sites to use helpers
- Fixed session parsing in theme.go, statusline.go, agents.go
- Updated doctor check and fix to use canonical format
- Updated tests for new format

a1715fa91f refactor: Move agent field parsing to shared beads package
- Add AgentFields and ParseAgentFieldsFromDescription to internal/beads/fields.go
- Update daemon/lifecycle.go to use shared parsing
- Update cmd/molecule_status.go to use shared parsing
- Remove duplicate parsing code and unused isAgentRunningByBead function

This consolidates agent bead field parsing in one place, following the pattern
established for AttachmentFields and MRFields.

e3b9abb79b Update gt mol status to use hook slot from agent beads (gt-lisj6)
This change migrates gt mol status from querying by pinned status + assignee
to reading the hook_bead field from agent beads.

Changes:
- Add AgentBeadFields struct to parse agent bead description fields
- Add buildAgentBeadID function to convert identity to agent bead ID
- Update runMoleculeStatus to:
  1. First try to find the agent bead by ID
  2. Read hook_bead from agent bead description
  3. If hook_bead is set, fetch and display that bead
  4. Fall back to legacy pinned-query approach if no agent bead or hook

The implementation is backwards compatible - agents without agent beads
(like polecats before gt-rxa7v is completed) still work via the fallback.

d4c076451c Fix gt mol status: cross-rig scanning for town-level roles (gt-4ol8f)
When mayor/deacon checks their hook from ~/gt, gt mol status now scans all
registered rigs for pinned beads. This ensures the propulsion principle works
regardless of which directory the agent starts in.

The scan uses routes.jsonl to find all rig beads directories.

9462208f79 feat: Implement no-tmux mode with beads as data plane (gt-vc3l4)
Enable Gas Town to operate without tmux by using beads for args transport:

- Add `attached_args` field to beads AttachmentFields
- gt sling: Store args in bead description, graceful fallback if no tmux
- gt prime: Display attached args prominently on startup
- gt mol status: Include attached_args in status output
- gt spawn --naked: Assign work via mail only, skip tmux session

Agents discover args via gt prime / bd show when starting manually.
Docs added explaining what works vs degraded behavior in no-tmux mode.

1a1ab4842b Eradicate hook files, use pinned beads only (gt-rgd9x)
- Remove hook functions from internal/wisp/io.go (WriteSlungWork, ReadHook, BurnHook, etc.)
- Remove hook types from internal/wisp/types.go (SlungWork, Wisp, etc.)
- Update up.go to query pinned beads instead of reading hook files
- Remove SlungWork field from molecule_status.go
- Remove hook-*.json pattern from .beads/.gitignore
- Delete live hook file /Users/stevey/gt/deacon/.beads/hook-deacon.json

Work is now tracked exclusively via pinned beads (status=pinned, assignee=agent).

8131052207 Deprecate hook files, use pinned beads for propulsion (gt-rgd9x)
Replace hook file mechanism with discovery-based pinned beads:
- gt hook: now runs bd update <bead> --status=pinned
- gt sling: same, plus nudge to target
- gt handoff: same when bead ID provided
- gt prime: checks pinned beads instead of hook files
- gt mol status: no longer checks hook files

Key changes:
- outputAttachmentStatus: extended to all roles (was Crew/Polecat only)
- checkSlungWork: now queries pinned beads instead of reading hook files
- wisp/io.go functions: marked deprecated with migration notes

This follows Gas Town discovery over explicit state principle.
Hook files are kept for backward compatibility but no longer written.

8cdbf1e6bd feat: Add --args flag for natural language executor instructions (gt-1py3y)
- Add Args field to SlungWork struct in wisp/types.go
- Add --args/-a flag to gt sling command

- Display args in gt mol status output

The --args string is stored in the hook and shown to the LLM executor,
which interprets the instructions naturally without schema maintenance.

Example: gt sling beads-release --args "patch release"

2f4a35392c Add gt role command group for env-based role detection (gt-1xsah)
- New gt role subcommands: show, home, detect, list, env
- Role detection now checks GT_ROLE env var first, falls back to cwd
- gt prime shows warning when role/cwd mismatch detected
- gt mol status uses env-aware role detection
- gt handoff injects GT_ROLE and resets to role canonical home
- Fixed witness/refinery home paths (was missing /rig suffix)

This prevents role confusion when agents wander to wrong directories.
After handoff, agents are always restored to their canonical home.

3763bde9fc fix: gt mol status now shows slung work from wisp hook files
The hook system had two disconnected mechanisms:
1. beads pinned field (bd pin) - what mol status checked
2. wisp hook files (gt hook) - what prime/startup checked

Now gt mol status checks BOTH, so hooked work via gt hook/sling/handoff
shows up properly in mol status output.

78507ff326 refactor(cmd): split molecule.go into focused files
Split the 1929-line molecule.go into 5 focused files:
- molecule.go (376): command definitions, init(), loadMoleculeCatalog
- molecule_status.go (673): status, progress, current commands
- molecule_list.go (432): list, show, export, parse, instances
- molecule_lifecycle.go (359): instantiate, catalog, burn, squash
- molecule_attach.go (128): attach, detach, attachment

No functional changes - pure refactoring for maintainability.
