585c204648 fix: Register custom beads types during install (#250)
During `gt install`, the beads database is initialized but Gas Town's
custom issue types (agent, role, rig, convoy, slot) were not being
registered. This caused subsequent agent bead creation to fail with
"invalid issue type: agent" errors.

The fix adds `bd config set types.custom "agent,role,rig,convoy,slot"`
after `bd init` completes. This is idempotent and safe to run multiple

fb6ffa92e5 fix: deploy SessionStart hooks in gt install for Mayor role
When users run `claude` directly at the town root instead of
`gt mayor start`, Claude wasn't receiving the Mayor delegation
protocol because `gt prime` never ran.

Root cause: `gt install` created CLAUDE.md but not the
.claude/settings.json with SessionStart hooks that run `gt prime`.

This adds `claude.EnsureSettingsForRole(absPath, "mayor")` to
`gt install` to ensure the Mayor always gets proper Claude settings
with hooks that enforce the delegation protocol.

5186cd90be fix(install): remove vestigial rigs/ directory creation
The rigs/ directory was created by gt install but never used by
gt rig add, which puts rigs at the town root. Rather than restructure
the entire codebase to use rigs/, we remove the unused directory.

Flat structure is fine - similar to Android top-level layout with
100+ subprojects. Rigs at root works well and avoids a breaking change.

on a single machine is not a real use case - rigs provide project
isolation, and true isolation should use containers/VMs.

ba8abf8463 fix(install): use real beads DB instead of redirect file
Changes:
- Remove creation of mayor/mail/ directory with legacy JSONL inbox
- Initialize town-level beads DB (gm- prefix) via `bd init` instead of
  creating a .beads/redirect placeholder file
- Update help text and next-steps output to reflect new architecture

Town beads (gm-*) store mayor mail, cross-rig coordination, and handoffs.
Rig beads remain separate with their own prefixes.

0947d0d04d Add 'gt git-init' command and --git flag for harness setup (gm-otp)
Adds git repository initialization for Gas Town harnesses:

1. New 'gt git-init' command for existing harnesses:
   - Creates comprehensive .gitignore for Gas Town
   - Initializes git repository if not present
   - Optionally creates GitHub repo with --github flag

2. New flags on 'gt install':
   - --git: Initialize git with .gitignore during install
   - --github=owner/repo: Create and push to GitHub repo
   - --private: Make GitHub repo private

The .gitignore properly excludes:
- Polecats and rig clones (recreated with gt spawn/rig add)
- Runtime state files (state.json, *.lock, registry.json)
- OS and editor files

And tracks:
- Role contexts (CLAUDE.md)
- .beads/ configuration and issues
- hop/ directory

Implements gt-f9x.3: Create Gas Town workspace structure.

The install command creates a new harness (workspace) with:
- config/town.json - Town configuration with name and version
- config/rigs.json - Empty rigs registry
- mayor/ - Mayor agent home with:
  - CLAUDE.md - Mayor role context from template
  - config.json - Distinguishes town-level mayor
  - mail/inbox.jsonl - Empty inbox
  - state.json - Initial state
- .beads/redirect - Placeholder for default beads location

Usage:
  gt install ~/gt              # Create at path
  gt install . --name mytown   # Current dir with name
  gt install ~/gt --no-beads   # Skip beads setup
