Polish help text across all agent commands to clarify roles:
- crew: persistent workspaces vs ephemeral polecats
- deacon: town-level watchdog receiving heartbeats
- dog: cross-rig infrastructure workers (cats vs dogs)
- mayor: Chief of Staff for cross-rig coordination
- nudge: universal synchronous messaging API
- polecat: ephemeral one-task workers, self-cleaning
- refinery: merge queue serializer per rig
- witness: per-rig polecat health monitor
Add comprehensive gt nudge documentation to crew template explaining
when to use nudge vs mail, common patterns, and target shortcuts.
Add orphan-process-cleanup step to deacon patrol formula to clean up
claude subagent processes that fail to exit (TTY = "?").

* feat(refinery, boot): add --agent flag for model selection (hq-7d5m)
Add --agent flag to gt refinery start/attach/restart and gt boot spawn
commands for consistent model selection across all agent launch points.
Implementation follows the existing pattern from gt deacon start:
- Add StringVar flag for agent alias
- Pass override to Manager/Boot via SetAgentOverride()
- Use BuildAgentStartupCommandWithAgentOverride when override is set
Files affected:
- cmd/gt/refinery.go: add flags to start/attach/restart commands
- internal/refinery/manager.go: add SetAgentOverride and use in Start()
- cmd/gt/boot.go: add flag to spawn command
- internal/boot/boot.go: add SetAgentOverride and use in spawnTmux()
Closes#438

* refactor(refinery, boot): use parameter-passing pattern for --agent flag
Address PR review feedback:
1. ADD TESTS: Add tests for --agent flag existence following witness_test.go pattern
- internal/cmd/refinery_test.go: tests for start/attach/restart
- internal/cmd/boot_test.go: test for spawn
2. ALIGN PATTERN: Change from setter pattern to parameter-passing pattern
- Manager.Start(foreground, agentOverride) instead of SetAgentOverride + Start
- Boot.Spawn(agentOverride) instead of SetAgentOverride + Spawn
- Matches witness.go style: Start(foreground bool, agentOverride string, ...)
Updated all callers to pass empty string for default agent:
- internal/daemon/daemon.go
- internal/cmd/rig.go
- internal/cmd/start.go
- internal/cmd/up.go

Remove the mrqueue side-channel from gastown. The merge queue now uses
beads merge-request wisps exclusively, not parallel .beads/mq/*.json files.
Changes:
- Delete internal/mrqueue/ package (~830 lines removed)
- Move scoring logic to internal/refinery/score.go
- Update Refinery engineer to query beads via ReadyWithType("merge-request")
- Add MRInfo struct to replace mrqueue.MR
- Add ClaimMR/ReleaseMR methods using beads assignee field
- Update HandleMergeReady to not create duplicate queue entries
- Update gt refinery commands (claim, release, unclaimed) to use beads
- Stub out MQEventSource (no longer needed)
The Refinery now:
- Lists MRs via beads.ReadyWithType("merge-request")
- Claims via beads.Update(..., {Assignee: worker})
- Closes via beads.CloseWithReason("merged", mrID)
- Blocks on conflicts via beads.AddDependency(mrID, taskID)
Co-Authored-By: Claude Opus 4.5 <noreply@anthropic.com>
When merge conflicts occur, the Refinery now creates a conflict resolution
task and blocks the MR on that task, allowing the queue to continue to the
next MR without waiting.
Changes:
- Add BlockedBy field to mrqueue.MR for tracking blocking tasks
- Update handleFailureFromQueue to set BlockedBy after creating conflict task
- Add ListReady method to mrqueue that filters out blocked MRs
- Add ListBlocked method for monitoring blocked MRs
- Add IsBeadOpen, ListReadyMRs, ListBlockedMRs helpers to Engineer
- Add 'gt refinery ready' command (unclaimed AND unblocked MRs)
- Add 'gt refinery blocked' command (shows blocked MRs)
When the conflict resolution task closes, the MR unblocks and re-enters
the ready queue for processing.

Added 'spawn' as an alias for 'start' in the following commands:
- gt witness start → also gt witness spawn
- gt refinery start → also gt refinery spawn
- gt deacon start → also gt deacon spawn
- gt crew start → also gt crew spawn
This improves discoverability since agents are guessing 'spawn'
when trying to start roles.
Note: gt polecat does not have a 'start' command - polecat spawning
is handled via 'gt sling'.

Implements Option A from the issue: multiple refinery workers with locking.
Changes to mrqueue:
- Add ClaimedBy/ClaimedAt fields to MR struct
- Add Claim(id, worker) method with atomic file operations
- Add Release(id) method to unclaim on failure
- Add ListUnclaimed() to find available work
- Add ListClaimedBy(worker) for worker-specific queries
- Claims expire after 10 minutes for crash recovery
New CLI commands:
- gt refinery claim <mr-id> - Claim MR for processing
- gt refinery release <mr-id> - Release claim back to queue
- gt refinery unclaimed - List available MRs
Formula updates:
- queue-scan now uses gt refinery unclaimed
- process-branch claims MR before processing
- handle-failures releases claim on test failure
- Claims prevent double-processing by parallel workers
Worker ID comes from GT_REFINERY_WORKER env var (default: refinery-1).

Parent commands (mol, mail, crew, polecat, etc.) previously showed help
and exited 0 for unknown subcommands like "gt mol foobar". This masked
errors in scripts and confused users.
Added requireSubcommand() helper to root.go and applied it to all parent
commands. Now unknown subcommands properly error with exit code 1.
Example before: gt mol unhook → shows help, exits 0
Example after: gt mol unhook → "Error: unknown command "unhook"", exits 1

Using "greenplace" (The Green Place from Mad Max: Fury Road) as the
canonical example project/rig name in documentation and help text.
This provides a clearer distinction from the actual gastown repo name.
Changes:
- docs/*.md: Updated all example paths and commands
- internal/cmd/*.go: Updated help text examples
- internal/templates/: Updated example references
- Tests: Updated to use greenplace in example session names
Note: Import paths (github.com/steveyegge/gastown) and actual code
paths referencing the gastown repo structure are unchanged.

Remove Stats fields from witness and refinery types that tracked
observable metrics (total counts, today counts). These are now
handled by the activity stream/beads system instead.
Removed:
- WitnessStats type and Stats field from Witness
- RefineryStats type and Stats field from Refinery
- LastCheckAt field from Witness
- Stats display from gt witness status
- Stats display from gt refinery status
- Stats increment code from refinery.completeMR()
Kept minimal process state:
- RigName, State, PID, StartedAt (both)
- MonitoredPolecats, Config, SpawnedIssues (witness)
- CurrentMR, PendingMRs, LastMergeAt (refinery)

Organize 43 commands into 7 logical groups using cobra's built-in
AddGroup/GroupID feature:
- Work Management: spawn, sling, hook, handoff, done, mol, mq, etc.
- Agent Management: mayor, witness, refinery, deacon, polecat, etc.
- Communication: mail, nudge, broadcast, peek
- Services: daemon, start, stop, up, down, shutdown
- Workspace: rig, crew, init, install, git-init, namepool
- Configuration: account, theme, hooks, issue, completion
- Diagnostics: status, doctor, prime, version, help
Also renamed molecule to mol as the primary command name
(molecule is now an alias).

accept an optional rig argument. If not provided, the rig is inferred
from the current working directory.

Add getRig() helper in rig_helpers.go that encapsulates the common
boilerplate for finding town root, loading rigs config, and retrieving
a rig. This reduces duplication across 5 get*Manager functions:
- getPolecatManager
- getSessionManager
- getCrewManager
- getRefineryManager
- getWitnessManager
Closes gt-7sqi.

The Refinery now runs as a Claude agent in a tmux session instead of
a Go-based polling loop. This aligns it with how polecats work and
enables intelligent MR processing.
Changes:
- Modified refinery.Start() to spawn Claude session (not gt refinery --foreground)
- Added gt refinery attach command for interactive access to refinery session
- Updated refinery.md.tmpl with comprehensive Claude agent instructions
- Added startup directive in gt prime for refinery role
The --foreground mode is preserved for backwards compatibility but the
default behavior now launches a Claude agent that can review diffs,
run tests, handle conflicts, and notify workers via mail.

Add Cobra aliases to match PGT abbreviation support:
- mayor → may (gt may at now works)
- session → sess
- refinery → ref
- spawn → sp
- polecat → cat
- status → stat
This enables the same abbreviated commands that worked in PGT, like
"gt may at" to attach to the Mayor session.

- gt crew at: auto-detect crew from cwd, run gt prime after launch
- Polecats now use git worktrees from refinery (faster than clones)
- Updated architecture.md for two-tier beads mail model
- Town beads (gm-*) for Mayor mail/coordination
- Rig .beads/ symlinks to refinery/rig/.beads

- Update MRStatus to use beads-style statuses (open, in_progress, closed)
- Add CloseReason enum for tracking why MRs were closed
- Implement ValidateTransition() to enforce valid state transitions:
- open → in_progress (Engineer claims MR)
- in_progress → closed (merge success or rejection)
- in_progress → open (failure, reassign to worker)
- open → closed (manual rejection)
- closed → anything is blocked (immutable once closed)
- Add convenience methods: Claim(), Close(), Reopen(), SetStatus()
- Add status check methods: IsClosed(), IsOpen(), IsInProgress()
- Update ProcessMR and completeMR to use new state transition methods
- Update display code to handle new status values
- Add comprehensive tests for state transitions
